Luxury Unfiltered: Gucci bets big on a second radical reset, but confidence still feels fragile

Milan Fashion Week has always been a laboratory for reinvention, yet this season carries an edge of unease.

The sudden passing of Giorgio Armani just as the shows began cast a reflective mood across the city. His final Emporio Armani collection closes a career that defined Italian elegance for half a century.

In sharp contrast, Gucci’s dramatic new direction under Demna is a high-stakes gamble.

The brand enters this moment after nearly three years of double-digit sales decline and an ill-fated reset under Sabato de Sarno that alienated many loyal clients with its “clean slate” approach.

Demna’s debut is charged with the pressure to reverse unprecedented weakness, not simply to entertain.

His opening move was deliberately unconventional. Rather than a traditional runway show, he premiered The Tiger, a short film directed by Spike Jonze and Halina Reijn, starring Demi Moore, Elliot Page and Edward Norton.

The film blurred cinema and fashion, turning the reveal of a collection into a story. It signaled that storytelling, not just clothes and accessories, would define Gucci’s comeback attempt.

My initial reaction was intrigue. Finally, a return to storytelling after years when Gucci’s voice felt silent and introvert. Yet the film also felt slightly forced, even a touch desperate, lacking the natural swagger and confidence that once made Gucci the industry’s pace-setter.

The collection itself carried Demna’s signature. Horsebit loafers, monogram tailoring and eveningwear were reworked with his trademark irony and deconstruction. Oversized silhouettes and unexpected fabric pairings sat alongside precise nods to Gucci’s history. It was both homage and critique, a dialogue between past and present.

But because the previous reset already broke sharply with the house’s codes, another dramatic rupture could deepen confusion. Gucci must now prove that this new vision is not simply another experiment but a credible path to sustainable relevance.

Market reactions underline the risk. Kering’s shares fell sharply when Demna’s appointment was announced, signaling investors’ caution. Analysts at Business of Fashion and Vogue Business praised the strategic boldness of launching a film-led collection, yet warned that spectacle alone will not reverse falling revenues.

The Guardian framed the debut as a bold attempt to stop the slide, but one that must quickly show commercial traction. Others described the move as high risk and high reward, highlighting the delicate balance between reinvention and alienating a weary client base.

Social media has become a real-time verdict. On Instagram, Gucci’s decision to wipe its account clean before the debut electrified followers, and the collection’s archetypes (“La Bomba,” “Bastardo,” “The Gallerista”) are being shared as ready-made identities.

TikTok reactions are more divided. Some users celebrate the drama and boldness, others warn that a second radical break could dilute the brand’s DNA.

One widely shared comment captured the mood: “trying to put DNA … not inventing too much,” a reminder that audiences crave evolution anchored in recognizable heritage.

This is where the lesson for luxury lies. While heritage remains a critical asset, in an age of algorithmic images and fleeting attention, brands must tell stories that inspire and provoke. Demna’s debut brings this storytelling back to Gucci, but without the confidence that once defined the brand. The risk is that spectacle becomes a substitute for strategy. The previous reset proved how quickly clients are alienated when the brand changes its identity. Another misstep will turn short-term buzz into long-term erosion.

Armani’s farewell reinforces the counterpoint. His career proves that a clear vision, sustained over decades, can build an empire of lasting influence. Gucci’s challenge is to combine that kind of authentic core with the urgency of reinvention. Demna has opened a new chapter, but he must now translate the initial intrigue into coherent brand storytelling and a retail experience that restores trust, paired with exceptionally well-crafted products. Without that, this bold gamble will remain a moment of fascination rather than the turnaround Gucci so badly needs.

Luxury today demands more than hyped debuts. It requires the courage to innovate while staying anchored in a brand’s own DNA. Demna’s Gucci has made headlines and reignited conversation. Whether it can transform that attention into enduring desire will determine if this reset is the rebirth of an icon or just another chapter in a period of prolonged decline.
